Seven transfers that never happened, actually run: four would have changed nothing

Formula 1 history is written as much by the transfers that happened as by the ones that stayed in a drawer. Until now this was a pub argument; here we have run it: seven moves that never took place, each with the guest driver genuinely placed in that car and racing against that year’s real grid, 120 championships per hypothesis. The result carries a surprise: most of these dream transfers would have changed nothing.
The seven, ranked by how much they would have changed
Each row compares two things measured identically: the share of championships the guest wins in that car, and the share won by the driver who actually drove it. The last column is the difference — how far the title moves.

The surprise: four of the seven change nothing
Look at the bottom of the table. Alonso in the 2013 Red Bull wins 100% of championships… and Vettel, who actually drove it, wins 100%. Same in 2011 (100% against 98%), and with Schumacher in the 1999 McLaren (100% against 97%).
The reason is awkward for the entire «the transfer that would have changed history» genre: those cars were so superior they won with anybody in them. The 2013 Red Bull takes the championship with Vettel and takes it with Alonso, because its margin over the second team was larger than the margin between two of the best drivers in the world. Swapping the driver does not change a result the car had already decided.
It is the same conclusion we reached by another route measuring every 2026 driver in every 2026 car: the distance between cars is greater than the distance between drivers.
The ones that do: when the car is good but not dominant
The live hypotheses are exactly the others — the ones where the car was competitive without being crushing, and there the driver decides.
The biggest by far is Hamilton in the 2017 Ferrari. Vettel, who drove it, takes the title in 0% of simulations — finishing P2.2 on average, which is exactly where he finished in reality. With Hamilton in that same car, the Ferrari wins 87%. A 87-point swing: that Ferrari was good enough to win a title, and what was missing was not the car.
Next is Verstappen in the 2021 Mercedes: 80% against Hamilton’s 30%. The 2021 title came down to a handful of points and a contentious final lap; with equal machinery the model says that car with Verstappen in it would not have been nearly so close.
And Senna in the 1992 Williams, the year before he actually arrived: he wins 100% against Mansell’s 65%. Mansell was already winning with that car — Senna turns it into a certainty.
A case of its own is Prost and Senna together again at McLaren: 74% against 79%. It is the only dead heat in the table, and probably the most faithful result of all: that garage would have had no clear number one, which is precisely what made it unsustainable.
The flip side: a star in the worst car of the year
The inverse hypothesis is just as revealing. We take the same driver and put him in the best and the worst car of his own year:

Hamilton in the 2020 Mercedes wins 100% of championships. The same Hamilton, the same year, in the Williams: P12.8 on average and 0% of titles. Not one. Verstappen in the 2021 Haas finishes P12.3.
The answer to «how far can an exceptional driver drag a mediocre machine?» is, by this measure, less far than his legend suggests. And that is probably the most useful lesson in the whole article: when you see someone buried at the back of the grid, the simulator says it is almost never him.
What this does not say
The engine measures pace, not politics. It knows nothing about sponsors, vetoes, whether a team would have survived having Prost and Senna in the same garage, or how a driver changes a car’s development through the year. A good deal of why these transfers never happened lives exactly there, and none of it enters here.
And the car stands still. In reality, putting Schumacher in a McLaren would probably have changed the McLaren. Here the car is the one that was, with its performance frozen all season.
